In an increasingly competitive business environment, the efficiency of logistics operation plays a keyl role in organizational performance, particularly in the fashion retail sector, characterized by high turnover and operational demands. This project, developed within the scope of the Master´s Degree in Logistics at the Polytechnic Institute of Viana do Castelo, was carried out in a Pull&Bear store belonging to the Inditex group, with the main objective of analyzing and improving warehouse organization and operation through layout redesign and the optimization of logistics processes related to receiving, storage, and picking. The methodology was based on the Action Research approach, allowing the analysis of the initial situation, the implementation of improvements in a real context, and the evolution of the results. The diagnosis identified several operational gaps, namely the lack of defined locations, absence of a logical picking route, the disorganization of support materials, and inefficiencies in the receiving process. Based on these limitations, several solutions were developed and implemented, including the creation of a structured location system, the definition of a logical picking route and the reorganization of the receiving process, which began to be carried out directly in the warehouse. These improvements contributed to reducing reliance on tacit knowledge, increasing internal flow efficiency and improving space organization. The results show significant gains in operational efficiency, including reduced task execution times, increased productivity, improved task redistribution and enhanced receiving performance. Notably, there was a 26% reduction in the time required for merchandise storage and a 20% increase in productivity due to the optimization of the receiving process. Overall, the project contributed to the development of a more structured, efficient and operationally adapted logistics system.pt_PT
